Two Parallel Layers of Leadership Development
Integral Team Coaching operates on two parallel and mutually reinforcing layers, running at the same time:
1. Individual Leadership Development (1:1 Integral Coaching)
2. Collective Team Development (Shared Team Sessions)
This structure reflects a core truth of leadership development:
Teams do not change unless individuals develop and individual development does not sustain unless the collective context evolves.
Individual Integral Coaching (Confidential, 1:1)
Each team member engages in their own Integral Coaching program, following the same depth and rigor as our 1:1 Integral Leadership Development Coaching service.
This includes:
- A personalized developmental focus
- Individual practices tailored to their role and growth edge
- Ongoing reflection and integration into daily work
Confidentiality (Including the Manager)
All individual coaching conversations are strictly confidential.
- No content is shared with the manager
- No content is shared with other team members
- No individual insights are reported upward or outward
This confidentiality applies fully — including from the team leader or sponsor. What may inform the collective work are non-attributable patterns and shared dynamics, never personal content. This boundary is explicit and non-negotiable, creating the safety required for real leadership development.
Collective Team Development
Running in parallel with individual coaching is a light, intentional collective layer, designed to support how the team works together.
This layer includes three core team sessions:
- An initial team session
- A midway team session
- A final completion and integration session
These are not workshops or training events. They are developmental spaces where the team learns to reflect, decide, and engage together in new ways.
Program Phases
Phase 1: Initial Assessment & Listening
Every engagement begins with a careful listening and understanding phase.
The purpose is not evaluation or diagnosis, but orientation and trust-building.
This phase typically includes:
- A conversation with the team’s manager or sponsor
- Individual conversations with each team member
- Optional input from key stakeholders outside the team (when helpful)
This creates:
- Psychological safety
- Shared language for what is happening
- Early clarity about the topic the team itself wants to work on
Nothing is imposed. The team’s reality leads the process.
Phase 2: Initial Team Session — Defining the Team’s Developmental Topic
The first collective session brings the team together to define its own developmental focus.
Rather than being told what the issue is, the team is supported to:
- Name what feels most alive and relevant now
- Clarify shared objectives and constraints
- Agree on what the team wants to strengthen or shift
This creates ownership, dignity, and engagement from the start — and ensures the work is grounded in what genuinely matters to the team.
Phase 3: Individual Development & Collective Awareness (Running in Parallel)
As individual Integral Coaching programs unfold, the team continues developing collective awareness.
During this phase, the focus is on:
- Noticing patterns in communication and decision-making
- Increasing capacity to work with difference and tension
- Developing a shared language for how the team operates
At no point is individual coaching content disclosed.
The work stays at the level of collective functioning, protecting trust while allowing real development.
Phase 4: Midway Team Session — Working with What Is Emerging
Midway through the engagement, the team comes together again. This session meets the phase where:
- Old ways of working are clearly visible
- New ways are not yet fully stable
- Tension, uncertainty, or friction may increase
Rather than avoiding this phase, the coaching supports the team to:
- Stay present with what is emerging
- Practice new ways of engaging each other
- Work with real-time dynamics constructively
This is often where the most meaningful shifts occur.
Phase 5: Completion & Integration Session
The final collective session brings the team together to:
- Integrate learning across individual and team levels
- Name what has changed in how the team works
- Clarify agreements, practices, and ways of engaging going forward
This ensures the work lands not as an isolated experience, but as a new baseline for how the team operates.
